Setting up an engineering team in India: a playbook for global product companies
Over 1,800 global companies have built engineering teams in India. The ones that succeed treat the India team as a real engineering org with real ownership. The ones that struggle treat it as a cost-arbitrage extension of HQ. This playbook is for the first group.
Why India team builds keep accelerating
The original cost case for India has narrowed — senior engineers in Bangalore now cost 50–65% of US equivalents, not the 20% it was a decade ago. What hasn't narrowed is the talent depth: India produces 1.5 million engineering graduates a year, of whom 200,000 are working in product-grade engineering by year five of their careers. No other geography has that pipeline.
The next wave of India teams is being set up by AI-first companies, late-stage SaaS scaling cost-effectively, and product MNCs centralising R&D. The motion is the same: hire a Site Lead, anchor with 5–10 senior engineers, scale from there.
The two biggest mistakes
Mistake one — hiring the India Site Lead too late. We've seen it repeatedly: a global company decides to set up India, hires the first 5 engineers via the in-house recruiter back at HQ, then realises 6 months in that nobody is locally accountable for the operation. The team underperforms, attrition spikes, and the company concludes "India doesn't work" — when the real issue was no leadership on the ground.
Mistake two — over-indexing on cost vs quality. The candidates we send for senior roles will not be the cheapest engineers on the market. They are the engineers who can carry ownership for the systems you're moving to India. Trying to compress their comp by 30% to hit a budget that was designed around a different talent tier produces underwhelming hires. Better to hire half as many people at the right level.
Stage 1: India entry — the first 10 hires
These hires define how everyone else perceives the operation. They have to be unambiguously credible — senior engineers from companies your engineers at HQ would recognise, with the kind of resumes that pass a tier-1 calibration check.
The order matters. Site Lead first (or in parallel with the founding engineering hires), then the anchor engineering ICs, then the first specialised roles (security, data platform). The Site Lead should be involved in interviewing every subsequent hire — that's how the bar gets set.

- First specialised hires (1–2) — security, data platform, infrastructure — whatever your weakest local capability is
Stage 2: Core team build (10 to 50)
This is where most India teams either accelerate or stall. Volume picks up but the quality bar must stay constant. Engineering Managers become critical — promote internally where possible, hire externally where you have to. The first time you hire an EM externally and they fail to integrate, you'll learn how important the cultural calibration is.
Specialisation increases. Data engineers, DevOps/SRE, security engineers, product designers. Each of these is a different sourcing problem and benefits from a recruiter who's worked the specific niche before.
Stage 3: Scale and leadership
At 50+ engineers, the India team is no longer "the India team" — it's a full engineering organisation with its own management chain. You'll be hiring Senior Engineering Managers, Directors, and possibly a VP Engineering for the India team specifically.
Backfill for attrition becomes a meaningful workload. Industry-standard voluntary attrition in Indian product engineering runs 12–18% annually; even at the low end, a 50-person team needs to backfill 6–9 hires every year just to stay flat.
The six tech hubs — when each one makes sense
Bangalore is the default for most global teams — deepest talent, most established, but the most competitive and most expensive market. Pick Bangalore if you need senior engineering depth and you're willing to pay market.
Hyderabad is the strong second choice — significant talent, particularly for cloud and product engineering, with 10–15% cost advantage. Increasingly the choice for AI-focused teams.
Pune is excellent for mid-senior engineering, especially if you have automotive software or product-startup affinity. Chennai is strong for backend engineering and deep-tech. Mumbai is fintech and consumer-internet. Delhi/NCR is B2B SaaS and large enterprise.
Compensation reality in 2026
Senior engineers in Bangalore in 2026 land at ₹55–90L base for staff-level, ₹85L–1.4Cr for principal. AI/ML engineers run a 20–30% premium. Engineering Managers at the EM-1 to EM-2 level land at ₹70L–1.2Cr base.
Total compensation is now meaningfully equity-loaded for senior hires at venture-backed companies. Public-stock RSUs from US parents are the gold standard — engineers understand them, they vest predictably, and they're easy to liquidate. Private-stock options are still common but engineers discount them aggressively.
HQ-India working models
The companies that get the most out of India teams treat them as full engineering teams that ship ownership end-to-end. The ones that struggle treat India as a staff-augmentation layer — handing down tasks rather than handing over systems.
Time zone management matters. If you can structure ownership so that the India team owns 70%+ of a system end-to-end, the time zone difference becomes an asset (overnight progress) rather than a coordination tax (constant catch-up meetings).
